A budget versus actuals report is one of the most useful financial tools a business can have. Knowing where you are versus where you planned to be - by line item, by month, by department - is the foundation of financial control. The problem is that most businesses build this manually every month, which means it arrives late and costs significant time to produce.
What the report needs to show
A budget versus actuals report needs three columns for each line item: budget, actual, and variance. The variance should show both the absolute difference and the percentage difference. Favourable variances - revenue above budget, costs below budget - should be visually distinct from adverse variances. The report should be readable at a glance: a manager looking at it should be able to see in 30 seconds where the business is ahead of plan and where it is behind. Everything else is detail that can be drilled into.
The two ways to build it
The manual approach is a monthly exercise: export actuals from the accounting software, copy them into the budget spreadsheet, update formulas, format, and distribute. This typically takes 2-4 hours and produces a report that is already 5-10 days into the month by the time it reaches management. The automated approach connects the actuals directly to the budget model - Power Query pulls the latest figures from the accounting software, applies them to the budget structure, and produces the report automatically. The first time someone opens it each month, it is already current.
Setting up the budget data correctly
The foundation of a reliable automated budget versus actuals report is a budget that is structured to match your accounting codes. If the budget is in a different format to the chart of accounts in your accounting software, the comparison requires manual reconciliation every month. Getting this right once - aligning budget categories to accounting codes - makes every subsequent month automatic. Most businesses that struggle with this reconciliation have never explicitly done this alignment; they have been bridging the gap manually instead.
Distributing it without manual effort
Once the report updates automatically, distribution can be automated too. Power Automate can trigger a scheduled email with the latest report attached on the first working day of each month. The finance team reviews it rather than builds it. Management receives it earlier and more consistently than under the manual process. The conversation shifts from "when will the numbers be ready" to "what do the numbers mean" - which is where it should be.
